IFRS 16 Compliance & Lease Portfolio Management
Context

Specialized retail group operating a network of several hundred stores, requiring IFRS 16 compliance by recognizing all lease commitments on the balance sheet.

The portfolio, comprising real estate and equipment contracts with varied characteristics (terms, indexation, options), was managed in a decentralized manner without consolidated visibility or clear governance. Finance leadership lacked visibility on standard impacts and future commitments.

This expertise has since been extended to several major industrial and banking groups facing similar volumetric and contractual complexity.

Before technology selection, the priority was clarifying contractual scope and structuring lease portfolio governance.

The challenge

The primary challenge was lease portfolio governance: how to transition from decentralized management of hundreds of real estate and equipment contracts to centralized management, with complete visibility on future commitments and balance sheet impact?

Before IFRS 16, lease commitments were off-balance sheet and dispersed across operational departments. Balance sheet recognition required centralization of contractual data (terms, indexation, options) and clear governance of update processes.

The objective: build a system enabling:

• Centralization of the entire contract portfolio with key characteristics

• Automation of IFRS 16 calculations (right-of-use, liabilities, amortization)

• Governance of portfolio movements (renegotiations, new contracts, terminations)

Our engagement

The first challenge was locating and collecting all lease contracts, dispersed across regional teams, legal, and real estate departments. We organized a structured collection campaign before building the target system.

Our engagement encompassed:

• Exhaustive inventory of the contract portfolio with key characteristics (terms, indexation, renewal options, deposits)

• Definition of IFRS 16 calculation rules adapted to group specificities (discount rate policy, option treatment)

• Implementation of portfolio governance with clear processes for new contracts, renegotiations, and terminations

This expertise has since been replicated with several industrial and banking groups facing even larger contract volumes.
